Switching 3PL

Switching 3PL: find a 3PL that actually fits

Switching 3PL providers is an operational migration, not a simple warehouse move. Inventory must be reconciled, orders must keep flowing, integrations must be tested, and customers should not see a change in delivery reliability. FulfillYN helps brands evaluate replacement providers and build a transition plan around the risks in their current operation.

What makes switching 3pl hard

Inventory transfers often expose problems that were hidden during normal fulfillment. Unlabeled cartons, mixed lots, inaccurate case counts, and open receiving discrepancies can delay the move. A full physical count, serialized or lot-level reconciliation where needed, and signed transfer records are essential before inventory leaves the existing warehouse.

The cutover date creates competing deadlines. A brand may need the old 3PL to finish open orders while the new provider receives and shelves products, yet sales channels continue releasing orders. Without an order freeze, routing rule, or clearly defined ownership window, orders can duplicate, disappear, or ship from the wrong location.

Technology migration can fail even when the connection appears active. Product IDs, bundle components, shipping services, tax data, inventory buffers, and return addresses may map differently in the new system. Testing should include live-like orders, cancellations, partial fulfillment, address changes, backorders, and failed carrier labels before customer orders are redirected.

What we vet switching 3pl providers for

FulfillYN vets replacement providers for migration discipline as well as steady-state fulfillment. We examine their transition staffing, inventory controls, systems experience, and contingency plans.

  • Request a dated migration plan covering inventory counts, transportation, receiving, system testing, cutover, and post-launch audits.
  • Confirm dedicated transition ownership, escalation contacts, daily status reporting, and decision rights during the move.
  • Test product, bundle, channel, carrier, return, and inventory mappings in a controlled sandbox or pilot.
  • Review capacity for temporary overflow, expedited receiving, recounts, relabeling, and orders held during cutover.

What to look for in switching 3pl

We plan the transition alongside the match, including overlap period, freight of existing inventory, and integration timing.

FulfillYN is a 3PL matchmaking service. We are not a directory, a broker, or a 3PL ourselves — we interview your operation, translate it into a clean requirements brief, and hand-match you with vetted fulfillment providers who can actually do the work.

How we handle switching 3pl differently

We already know the shortlist

We run this search every week, so we know which providers can genuinely handle this work and which ones only say they can.

Weeks, not months

Doing it alone means three months of cold outreach and repeating the same intake a dozen times. One application with us replaces all of it.

Quotes you can compare

We normalize every proposal to the same line items, so the cheapest headline rate can't hide the most expensive monthly bill.

Vetted, not listed

We are not a directory. Every provider is checked on facilities, systems, insurance, and references before you ever meet them.

What every provider passes first

  • Facility walkthrough: racking, climate, dock capacity, and real available space
  • Systems: WMS platform, integration depth, inventory accuracy, and reporting
  • Insurance and certifications appropriate to your product category
  • Live client references at a comparable volume and order profile
  • Capacity headroom, so you aren't their largest account on day one

Switching 3PL: common questions

How long does switching 3PLs usually take?

The timeline depends on SKU complexity, inventory volume, integration work, and whether both warehouses operate in parallel. A straightforward move may take several weeks, while regulated products, custom kitting, or multiple sales channels require longer testing. The critical measure is completed validation, not an arbitrary calendar date.

Can a brand switch 3PLs without stopping sales?

Often, yes, but it requires controlled routing. Brands may keep the current warehouse shipping open orders while the new provider receives inventory, then redirect channels after test orders pass. Safety stock, temporary order holds, and a documented rollback plan reduce the risk of missed or duplicate shipments.

What should happen to inventory during a 3PL switch?

Inventory should be counted, labeled, documented, and transferred against agreed records. Each pallet or carton needs an identifier, quantity, condition, and destination. At arrival, the new provider should verify receipts, isolate discrepancies, and report sellable inventory separately from damaged, obsolete, or questionable units.
