DTC Fulfillment: find a 3PL that actually fits
For a DTC brand, the fulfillment bill is mostly postage, and postage is set by where your warehouse sits relative to your customers. The right DTC 3PL is the one whose location, carrier access, and pick costs combine into the lowest landed cost per order without missing the ship times you advertise.
What makes dtc fulfillment hard
Headline pick and pack fees are easy to compare and rarely decide the outcome. A provider with a low per-order fee but weak parcel rates or a poorly placed building can cost more every month than one that looks pricier on paper. Comparing rate cards side by side without running your own order data through them hides that.
Shipping zones compound quickly. If most of your customers live on one coast and your inventory sits on the other, every order pays for distance and takes longer to arrive. Brands often discover this only after a move, when delivery times stretch and the carrier invoice grows.
Billing structure varies between providers. Some charge per order, some per pick, some add packaging or account fees, and some pass through carrier surcharges differently. Without normalizing those lines, two quotes cannot be compared honestly.
What we vet dtc fulfillment providers for
For DTC brands, FulfillYN checks the economics and the speed together, using your real package weights, dimensions, and destinations to see what each provider would actually cost and how fast orders would arrive.
- We request parcel rates on your actual package profiles and compare them against your own carrier account where you have one.
- We map your order destinations against each candidate building to estimate transit times by region.
- We break each quote into the same line items so pick, packaging, storage, and surcharge costs are comparable.
- We ask for the provider's measured on-time ship performance and confirm it with current clients.
- We check whether a second location would reduce your cost per order enough to justify the added inventory split.
What to look for in dtc fulfillment
We ask for sample rates on your actual package weights and dimensions, and compare using your own carrier account versus theirs so you can see which is genuinely cheaper.
FulfillYN is a 3PL matchmaking service. We are not a directory, a broker, or a 3PL ourselves — we interview your operation, translate it into a clean requirements brief, and hand-match you with vetted fulfillment providers who can actually do the work.
In DTC, fulfillment is part of the product
Direct-to-consumer fulfillment is judged by your customer, not by your operations team. The unboxing, the delivery date against what your checkout promised, and how painless a return is all attach themselves to your brand rather than to your provider's. That makes DTC the one channel where the cheapest competent operator is frequently the wrong choice, because presentation, ship-time reliability, and return speed have revenue consequences that do not appear on the fulfillment invoice.
It also means the promises on your site become contractual requirements. If your product page says orders placed before 2pm ship the same day, that is now an operational commitment, and a provider whose real cutoff is 11am will quietly break it every afternoon. We only shortlist providers whose actual cutoff supports what you advertise, and we get that cutoff written into the agreement rather than left as something a salesperson said.
Where DTC economics are actually won
DTC orders are small, numerous, and shipped individually, which makes the per-order cost structure unforgiving. Small differences compound quickly at volume, and they rarely sit where brands expect.
- Postage, driven by zone and dimensional weight, usually the largest single line, and the one most affected by facility placement.
- First pick versus additional pick, weighted by your true average units per order rather than a one-unit assumption.
- Packaging: whether mailers, boxes, void fill, and inserts are bundled into the pick fee or itemized per component.
- Right-sizing the box, since a slightly oversized carton pays dimensional weight on every order you ship.
- Returns per unit at your genuine return rate, including inspection and restocking labor.
- Whether your own negotiated carrier account is permitted, and whether it actually beats theirs at your weights.
Delivery speed without pretending to be Amazon
Customers now expect fast delivery, but the answer is rarely to build a national node network. We start by measuring what your current or candidate facility already achieves: what percentage of your orders reach the customer in two days, what the average transit is, and which regions are genuinely slow rather than uniformly slow. Frequently a single node plus regional carrier options fixes most of the gap for a fraction of what a second warehouse costs.
Where speed genuinely requires a second node, we model it as arithmetic: postage saved and transit gained against added storage, replenishment freight, split-inventory risk, and the allocation logic your WMS must support. And when the shortfall is concentrated in one region, regional carriers on those specific lanes often close it at a lower cost than any structural change.
Integrations, peak, and the packaging your customer actually sees
A DTC operation runs on its integration. We confirm the connector is native rather than a first-time custom build, that inventory syncs on a cadence you can live with, and that partial fulfillments, pre-orders, bundles, and multi-location stock are handled without manual intervention. We also ask what happens to orders during a platform outage, because that answer tells you who spends the day firefighting.
Peak season is where DTC promises are tested. We ask for a provider's peak volume ceiling, their seasonal hiring plan, their on-time ship rate from last Q4 specifically, and whether your SLA is contractually maintained through the quarter or informally suspended. Finally, we review pack-out quality on comparable accounts: insert handling, gift notes, custom packaging, and measured damage rates. In DTC, a provider who ships on time in a crushed box has still cost you the customer.
How we handle dtc fulfillment differently
We already know the shortlist
We run this search every week, so we know which providers can genuinely handle this work and which ones only say they can.
Weeks, not months
Doing it alone means three months of cold outreach and repeating the same intake a dozen times. One application with us replaces all of it.
Quotes you can compare
We normalize every proposal to the same line items, so the cheapest headline rate can't hide the most expensive monthly bill.
Vetted, not listed
We are not a directory. Every provider is checked on facilities, systems, insurance, and references before you ever meet them.
What every provider passes first
- Facility walkthrough: racking, climate, dock capacity, and real available space
- Systems: WMS platform, integration depth, inventory accuracy, and reporting
- Insurance and certifications appropriate to your product category
- Live client references at a comparable volume and order profile
- Capacity headroom, so you aren't their largest account on day one
DTC Fulfillment: common questions
Should I use my own carrier account or the 3PL's rates?
It depends on your volume and the provider's negotiated rates. We price both options on your real shipments so the choice is based on numbers rather than a general rule.
Why do two DTC quotes with similar fees produce different monthly bills?
Usually because of postage, additional pick charges, packaging, and surcharges that are structured differently. Running your last few months of orders through each rate card shows the real gap.
When does a second warehouse make sense for DTC?
When enough of your orders travel long distances that the postage and speed savings outweigh the cost of splitting inventory. We model it against your order map before recommending it.
